FOURFOLD DIAGNOSTICS
Leadership problems have a name.
I built these because the leaders I work with kept describing the same handful of patterns and nobody had a clean word for what was actually happening. Each tool comes out of a decade of facilitation work, and most people are surprised how much a four-minute tool can call out.
Clients who've worked through these frameworks have cut unwanted turnover by as much as 50%. Once a pattern has a name, people can actually do something about it.

HOW IT WORKS
01
Pick the pattern you recognize
Each tool is named for what it surfaces. If something in the list below sounds familiar, that's the one. Not sure? Start with the TEA Inventory - it's where I'd send anyone first.
02
Complete the diagnostic in 4 to 10 minutes.
There's no account to create and nothing to install. You'll get a result built around your actual answers, not a percentile against some average team. The language is direct on purpose, because clear patterns are easier to act on.
03
You’ll know what you’re dealing with
You walk away with a name for the pattern, a score attached to it, and a PDF summary you can save, share, or bring into a leadership conversation. If that opens up something worth talking through, I do 30-minute debriefs - but plenty of people take the result and just get to work.
THE DIAGNOSTIC SUITE
Seven tools. One methodology.
Where to start:
Feeling busy, scattered, or drained: TEA Inventory
Decisions keep reopening: Fourfold Firewall
Leaders are holding too much: Delegation Gap
Culture feels subtly off: Drift Audit
You are unsure who is ready for what: Depth Chart
Meetings and execution rhythm feel off: Tempo Check
The leader feels personally misaligned: Fourfold Matrix
DIAGNOSTICS
TIME · ENERGY · ATTENTION
TEA Inventory
Time is what people notice first, but it's rarely the actual problem. This assessment separates Time from Energy and Attention because each one breaks - and gets fixed - differently. In about 4 minutes, you’ll be pointed toward what’s draining you.
DECISION QUALITY
Fourfold Firewall
Most bad calls aren’t bad ideas - they’re good ideas made too fast. The Firewall is four gates you run through before a high-stakes decision, built to slow you down just long enough to catch what you’re missing. The writing is the thinking.
DELEGATION
Delegation Gap
Every founder I’ve worked with thinks of themselves as a delegator. The data usually says otherwise. This tool surfaces the gap between what you mean to hand off and what you’re still holding onto - and names why.
CULTURE · SCALING
Drift Audit
Culture doesn’t break - it drifts. This audit measures the gap between the culture your leadership team thinks it’s building and the one being lived. Especially critical when you’re scaling fast or integrating an acquisition.
TALENT · READINESS
Depth Chart
Who’s ready, who’s almost ready, and who’s being set up to fail - often without knowing it. I built this because organizations consistently overestimate their bench depth until something breaks.
PACE · RHYTHM
Tempo Check
Every leadership team has a rhythm - how fast it decides, meets, and executes. This tool checks whether yours actually matches what the business needs right now, or whether it’s just fast for the sake of feeling fast.
SPIRIT · BODY· HEART· MIND
Fourfold Matrix
Spirit. Body. Heart. Mind. This is the framework I use personally - built from how I actually operate, not borrowed from someone else’s model. It surfaces the kind of drain that doesn’t show up in a performance review or after action report.

WHERE THESE COME FROM
Built from what I kept seeing in the room
In workshops, facilitations, and debriefs, I heard the same things over and over. “We struggle with delegation.” “I feel burned out.” “We’re doing the right things and not getting ahead.” These tools are built to diagnose the real problems underneath the symptoms.
WHAT THESE ARE
Precise diagnostics, grounded in real facilitation work
One pattern, clearly named, in the time it takes to make coffee
Private by default - what you learn here stays yours
My goal here was simple: useful in a few minutes, no strings attached. If a result opens a conversation worth having, you know where to find me.
EXAMPLE PATTERN
A growing team thought they had an accountability problem. The diagnostic work showed a delegation and decision-rights problem. Once that was named, the conversation shifted from frustration to structure: what gets owned, what gets escalated, and what decisions need clearer authority.
AFTER THE ASSESSMENT
If a result surfaces something worth exploring - I’m here.
A 30-minute debrief takes your scores and turns them into something you can actually act on - specific decisions, structures, or behaviours to shift. Some people take the result and run with it on their own. Others find it opens a conversation they didn’t expect to need.
For teams: If several leaders complete the same diagnostic, I can turn the combined results into a facilitated session that names the pattern, surfaces the tension, and creates practical agreements.
I use these in facilitation engagements and executive coaching relationships. I put them here because the insight shouldn’t require a consulting budget to access.
